# Every team hit its target. The company missed.

Story · Whole company

Oakline and the other story companies are example companies, not named customers.

Four green scorecards. New orders up 4% against a goal of 25%. Nobody can say why.

- Marketing: 113% of lead target
- Sales: 101% of orders
- Factory: 96% on time
- Finance: 98% of invoices out in 2 days
- The company (Oakline, this quarter): new orders +4%, goal +25%

## The last Friday of the quarter

4:50 pm. Nadia owns Oakline. Four reports sit on her desk. Marketing 113%. Sales 101%. Factory 96%. Finance 98%. All green.

Then the fifth page: new orders up 4%. The plan said 25%.

Nobody did anything wrong. She has no idea what happened.

## Meet Oakline

Oakline makes office furniture. 140 people, about USD 12 million a year. Last year it signed about 120 orders a quarter, at an average of USD 24,000. Half of sales are custom jobs.

- Nadia: owns Oakline and set the goal.
- Marcus: runs marketing. Target: 900 leads a quarter.
- Yuki: runs sales. Target: 150 new orders a quarter.
- Ravi and Elena: engineers. They check and price custom jobs between their real jobs.
- Tomasz: runs the factory. Target: 95% of builds on time.
- Priya: runs finance. Target: invoices out within 2 days.

This quarter's goal: grow new orders 25% and keep 60 days of cash in the bank.

## Before: how the quarter really went

The flow of one custom order, start to cash: Lead (Marketing, 113%) → Quote (34 quotes waiting, 9 days each, no target, nobody's department) → Order (Sales, 101%) → Build (Factory, 96%) → Invoice (Finance, 98%) → Cash (no target, paid at 54 days).

| Team | Target | Result | What it did to the company |
|---|---|---|---|
| Marketing | 900 leads | 1,020 | Most leads were small. Marcus was paid on volume, so he bought cheap ones. |
| Sales | 150 new orders | 151 | The average order fell from USD 24,000 to USD 19,500. Custom quotes were slow, so Yuki filled the number with small orders. |
| Engineering check | No target | 34 quotes waiting, 9 days each | The big custom jobs sat in a pile. 4 in 10 buyers bought elsewhere first. |
| Factory | 95% on time | 96% | Tomasz built stock to stay busy. USD 1.1 million now sits in the warehouse. |
| Finance | Invoices out in 2 days | 98% | Invoices went out on time, then waited 54 days to be paid. |
| Company | New orders +25%, 60 days of cash | New orders +4%, 38 days of cash | Every team green. Company red. |

The slowest step in the company: one desk, two part-time engineers, 34 quotes. Nobody owned it.

Nobody was slow or careless. By March the company's goal had become 140 separate numbers. No number was the whole.

## What the waiting really costs

- **USD 480,000** in lost orders. 34 custom quotes worth about USD 1.2 million waited more than 5 days. 4 in 10 were lost.
- **60 → 38 days** of cash. USD 1.1 million of stock nobody ordered, plus invoices paid at 54 days. Nadia nearly took a loan to make payroll.
- **2 engineers** hired to design furniture. Ravi and Elena price quotes at night, from memory.

## Why "faster people" won't fix it

Today: 34 quotes waiting. Sales twice as fast: 68 quotes waiting.

Make Yuki's team twice as fast. Twice as many quotes land on Ravi's desk. The company gets slower.

Make everyone a little faster and nothing changes. The time was lost in the waiting between desks. A new dashboard won't fix it either. The problem is not any team's number.

## The missing job

The company has a goal. Each team has a target. Each person has a number. Nobody's job is to link the goal to what each person does on Monday.

- Company goal: new orders +25%, 60 days of cash. Set in January.
- Department target: 900 leads, 150 orders, 95% on time, invoices in 2 days. Every one of them hit.
- Team number: 140 separate numbers. No number was the whole.
- Monday's work: who clears the 34 quotes on Ravi's desk? Nobody's department.

Nobody asks each day: where is the company's work waiting, and what should each person do today?

## After: the same quarter, with WorkWeaver

WorkWeaver is a digital team member. Nadia gave it access to Oakline's inbox, quotes, factory schedule and accounts. Ravi, Yuki and Priya taught it Oakline's rules.

It does three things. It finds where work waits. It runs that step at its own speed, with a person approving what matters. Then it finds the next one.

- Week 1, Quote: 34 waiting, 9 days → under a day.
- Week 4, Build: 12 weeks → 6 weeks.
- Week 8, Cash: paid at 54 days → followed up.

**WorkWeaver → Nadia, Week 1 · Fri:** "34 custom quotes wait 9 days on Ravi and Elena. USD 1.2 million of orders are older than 5 days. Everything else waits under 2 days."

**WorkWeaver → Ravi, Week 2 · Mon 8:10:** A law firm asks for 60 desks with custom trays. "Quote 4471. Matches job 3890 at +6% for the tray. Builds in 5 weeks. USD 61,200. Approve?"

**Ravi, Week 2 · Mon 8:40:** Taps Approve over coffee. The quote goes out at 8:41. Last week this took 9 days.

**WorkWeaver → Tomasz, Week 4 · Fri:** "Custom orders are up 60%. The factory is now the slowest step: 12 weeks. 3 of 7 teams build stock we already hold 4 months of. Move 2 teams to custom orders. Delivery drops to 6 weeks. Approve?" Tomasz approved.

**WorkWeaver → Nadia, Week 8 · Fri:** "Quotes: under 1 day. Factory: 6 weeks. The slowest step is now getting paid: 54 days. 11 customers need their order number on the invoice." It starts adding it and reminding before due dates.

### End of quarter

New orders +23% against a goal of 25%. Cash back to 52 days and climbing. Every team is still green. So is the company.

- **+23%** new orders, against a goal of 25%
- **52 days** of cash, back from 38 and climbing
- **Under a day** for a custom quote, from 9 days

Same people. Same targets. One worker whose only job was the whole company's work, and where it waited. Ravi still approved every custom quote.

## Side by side

| Measure | Before | After |
|---|---|---|
| A custom quote | 9 days, from memory | Under a day, from 1,200 past quotes, one tap to approve |
| Who knows where work waits | Nobody | Nadia, every Friday, on one page |
| What the factory builds | Stock, to stay busy | Real orders |
| Cash | 38 days | 52 days and climbing |
| Growth | New orders +4% | New orders +23% |

## Things you never knew you could fix

- Who waits on whom: "62% of all waiting passes through two people. Both were hired to do something else."
- What a target does to the company: "Marketing's lead target fills the pile with jobs under USD 5,000. 70% never buy."
- The next slowest step: "At this rate the install team runs out of capacity in 5 weeks."

## Nobody is replaced. Everyone moves up.

- **Nadia:** four scorecards → reads one map instead.
- **Ravi and Elena:** pricing quotes at night → design furniture; approve quotes in minutes a day.
- **Yuki:** filling the number → sells what the company can deliver.
- **Tomasz:** keeping the line busy → plans around real orders.
- **Marcus:** paid for leads → measured on leads that become orders.

People move from Human in the loop, doing every step, to Human on the loop: setting the bar, checking results and steering. The new way of working is Teaching, Trusting and Judgement.

## How Oakline gets there

1. **Week 1, connect and teach.** Ravi shows WorkWeaver how he checks a job. It reads 1,200 past quotes. Nadia gets her first map.
2. **Weeks 2 to 4, it prepares, people approve.** It drafts every quote. Ravi or Elena approves each one.
3. **Month 2, it handles the easy ones.** Jobs that match a past job within 10% go out on their own. Ravi hears on Friday.
4. **Month 3 on, people steer.** It runs the quote desk and moves to whichever step is slowest.

Oakline decides at every step how much WorkWeaver may do alone.

## Look at your dashboards

If every team is green and the company is not, the problem is in the gaps between teams. WorkWeaver finds where the work waits, clears it, and follows the slowest step to its next stop.
